For decades, going from $10M to $100M meant raising money and buying talent with equity. That playbook required cheap capital. Capital isn't cheap anymore. Here's what replaces it.

The Playbook That Just Stopped Working

For the last few decades, if you wanted to scale from $10M to $100M, the formula was simple: raise money, hire executives who've done it before, give them equity, and let them run.

Couldn't afford a $400K CMO?

No problem. Raise a round, promise them upside, bring in the talent.

That playbook worked when capital was cheap. Money covered the gap between what you needed and what you could pay in cash.

Capital is no longer cheap, and the data proves it:

  • 56% of seed investors and 83% of Series C+ investors now call burn multiple a critical metric in evaluating a deal, a real shift from 2021, when growth at any cost was the only story that mattered.

  • Low-value deals ($10M or less) declined 10% in 2025 while $2B+ deals grew 25%. Record capital, fewer companies getting it.

  • AI now captures roughly 86% of US venture dollars. If you're not an AI company raising a mega-round, you're competing for what's left of a shrinking pool.

Scaling efficiently isn't a nice-to-have anymore. It's the only lever left for most companies.

Two Things Broke the Old Model

1. AI is transforming every GTM function, and the data is moving faster than most teams can adapt.

  • Generative AI adoption in recurring marketing workflows hit 87% in Q1 2026, up from 51% in 2024. That's the fastest sustained adoption rate of any major technology category in marketing's recorded history.

  • 87% of sales orgs use AI in some form. Only 24% have actually implemented agentic AI, autonomous systems that drive the workflow instead of just assisting a human.

  • AI is saving reps 11-12 hours a week, and teams report 50% increases in win rate and 30% shorter cycles when it's used well.

But adoption isn't the bottleneck. Judgment is.

Transformation requires experienced humans who know what to do with AI, not just how to turn it on. That 24% agentic AI gap is exactly where the humans who know how to direct it separate from everyone still treating it like a chatbot.

  • B2B CAC has risen 40-60% since 2023.

  • The median B2B SaaS company now spends $2.00 to acquire $1 of new ARR, a 14% increase since 2023.

  • CAC payback for growth-stage companies ($5-50M ARR) has stretched to 18 months in 2026, up from 12-15 months in 2023, while investors now expect 12-month payback for healthy unit economics.
